The honesty page

This is a hypothesis. Tell me where I am wrong.

Synthetic data · no production or customer systems accessed

A performance-horse operation’s public workflows — its sale conditions, its recipient leasing terms, its embryo intake — as a small working layer that enforces the rules, explains them, and stays honest across the systems that already run them. Every figure on this page is read from the running build, or says that it was not.

Not affiliated with, endorsed by, or connected to any company; it does not claim the operation lacks any of this. Where a term is used the way the barn does not, that is the first thing to correct.

One real discovery so far: two veterinary results of one kind on the same day gave a verdict that depended on the order the rows came back in — in one order the mare was cleared for a transfer. Found by the property suite, fixed (newestFirst, A18), pinned by two example tests.

Under failure, in deployment

nine conditions · each one can be injected in the lab · docs/OPERATIONS_EDGE_CASES.md

A user loses authorization while an approval is open

partial

The role is checked at the click, inside the deciding transaction; a 2-minute token cannot outlive its session. The user row itself is not re-read at the click.

The provider succeeds but we time out

built

Stripe calls carry idempotency keys; the books are looked up by our document number before a create. Retries find, not duplicate.

Two operators approve the same proposal

built

The row is locked for the deciding transaction; the second click gets 409 ALREADY_DECIDED and nothing runs twice.

A browser disconnects right after approval

built

Decision, request, outbox event and audit row commit together; the next render reads the row as decided.

The model provider disappears mid-run

partial

The run fails loud with nothing half-written: answer, tools and proposal persist only at the last stage. No mid-run fallback to the deterministic answerer.

An SSE client misses an event

built

Events only trigger a re-read; the page also re-reads on reconnect. State moves off the outbox and the job ledger, never off the browser stream.

The process restarts with paused decisions

built

The pause is a LangGraph checkpoint in Postgres; the decision is the Proposal row, and a person’s click resumes the thread on any process.

Clocks or timezones cross a breeding cutoff

built

Rules take the barn’s calendar date as an argument, never the wall clock; every server computes the same barn date.

A secret rotates

partial

AUTH_SECRET is a coordinated restart with 2-minute tokens and sessions invalidated; a rotated webhook secret rejects old signatures and Stripe retries into a write-once inbox. No dual-secret window.

Real

  • The PostgreSQL schema, the append-only audit rows (a database trigger refuses updates and deletes), the atomic code sequence and integer-cent money.
  • The transactional outbox, idempotent consumers, the durable job ledger with retries and dead letters, the circuit breaker per dependency, per-endpoint rate limits and event-invalidated caches. All of it runs against a real database; the ledger is the queue, and Redis, when one is configured, only accelerates it — the free deployment runs the same jobs inline from the ledger.
  • The deterministic rules: transfer clearance, recipient availability, semen cutoffs, milestone billing — and the sale’s and the lease’s published conditions: papers held until funds clear (an initiated ACH is not cleared funds), a video confirmation within three days of a mare leaving, a vet’s return assessment before anyone decides a $6,000 fee. Pure functions with tests; the assistant can quote them but cannot override them.
  • Operational exceptions raised by detectors and by failures, with a correlation id from the click to the row that failed.
  • Stripe in test mode: real test-mode webhooks, signature checks, the inbox that rejects a duplicate delivery. Only when a test key is configured; otherwise the same inbox receives simulated deliveries.
  • The assistant’s guardrails: the policy gate, projections with PII withheld, the evidence verifier that strips any code the tools did not return, proposals that a person approves and a rule re-checks.

Simulated, and labeled as such on every screen

  • QuickBooks Online. An adapter with the same failure shapes as the real API — 429, 5xx, an outage — so the retry, breaker and discrepancy paths are exercised. The OAuth dance and the sandbox client exist but are not the demo.
  • Text messages and e-mail. Deliveries are recorded, not sent, unless keys are configured.
  • The ICSI laboratory. Aspiration batches and counts are generated on the seeded schedule.
  • The e-signature envelope, the auction platform and the store. Named as vendors; not integrated. What the sale platform would hand the office — a lot, an invoice, a debit in flight, a certificate to hold — is state here; “Settle the ACH” is a simulated Stripe delivery down the real inbox path, and is labeled on the button.
  • The calendar. A demo clock keeps the synthetic season coherent so a reviewer sees day 48, not whatever today happens to be.
  • The mare, the embryo, the client, every person, phone number, address and dollar. Synthetic, generated by the seed, and no real stallion is named anywhere.

Decisions

  1. 001Mirror the stack the role names rather than the one the first research pass preferred.
  2. 002BullMQ on Redis in every real environment; an inline fallback on a laptop.
  3. 003Typed tools are the retrieval layer; no vector store in V1.
  4. 004Stripe Invoices, card and ACH, as the payment primitive.
  5. 005Billing fires from recorded ultrasounds, through intents with idempotency keys.
  6. 006A deterministic parser plus a human confirm, not a model, for embryo intake by text.
  7. 007The assistant reads and proposes; it never mutates.
  8. 008Every external system sits behind a port with a labeled simulator.
  9. 009When fine-tuning would be appropriate, and why not now.
  10. 010Web → API identity is a two-minute HS256 token minted from the session.
  11. 011A modular monolith organized by bounded context, with a platform layer underneath.
  12. 012Transactional outbox and idempotent consumers, not “commit then publish”.
  13. 013Operational exceptions as a first-class aggregate raised by deterministic detectors.
  14. 014Retries, dead letters, circuit breakers, rate limits and cache invalidation: one written policy.
  15. 015One correlation id from the click to the books; a trace endpoint; in-process metrics.
  16. 016The assistant reads projections behind a policy layer; every answer is versioned and state-keyed.
  17. 017AI proposes, people approve, rules execute — a proposal is re-checked by the rule at approval time.
  18. 018The front door is one mare’s story, not a feature tour.
  19. 019Visual references locked: Linear for the shell, Raycast for ⌘K and Ask, Midday for money, Palantir-style readouts for the lab; the operation’s identity is a palette and a register, never a mark.
  20. 020The published invariants at the center: papers wait for cleared funds, a mare leaves on a video, a fee waits on the vet. The existing estate owns the writes; this layer reads, explains, proposes, and a person acts.

Non-goals, on purpose

The fine print

Sensitive records, and what the assistant may do with them

Veterinary and financial data is where a wrong answer costs something. These are enforced in code, not in a prompt, and each names the file to read.

  • The model never sees a table. Tools return projections: the fields it may read, stamped with the record codes they contain and a hash of their state.apps/api/src/modules/ask/application/projection.ts
  • Phone numbers, e-mail addresses, Stripe customer ids, payment methods and free-text notes are withheld and named as withheld, so an answer can say what it was not shown.ask.tools.ts · withheld: [...]
  • Money and clinical questions are refused before any token is spent; an instruction inside a question is treated as data.apps/api/src/modules/ask/application/policy.ts
  • Full card numbers, bank account and routing numbers and government ids are not stored and no tool can fetch them. “Show me the buyer’s full card number” is refused in code with what is available instead: method, status, amount, provider reference.policy.ts · FIN-DATA-03 · SENSITIVE_DATA
  • When two systems of record disagree about the same money, the assistant says so and stops: billing review is required. It never picks the winning source, and it never says papers are released.ask.tools.ts · getSettlement · SOURCES_DISAGREE
  • A customer’s session reaches only that customer’s rows, in the services, through every tool the assistant has.RecordsService · canSeeRecord
  • Any consequential change is a proposal a person approves; the rule runs again at approval and may refuse.proposals.service.ts · ADR-017
  • Every answer stores the model, the prompt version, the tool versions and the state it saw, so “why did it say that” has an answer.AskMessage · ask.service.ts
Where this sits in an estate that already runs

The operation runs several applications today, and this does not claim it lacks any of them. The existing applications own the writes. This layer reads projections of them, runs the published rules, raises what needs a person, explains it in two registers, and proposes; a person acts, in the system that owns the record.

When fine-tuning would be the right call, and why not now

Fine-tuning earns its place when the vocabulary is stable, the corrections are many, and the cost of a wrong phrase is low — a model that writes the barn’s digest in the barn’s words, from a few thousand graded examples, is a good use of it. It is the wrong tool for what this build protects: whether a mare is cleared, whether funds have cleared, whether a fee is owed. Those are rules, and a rule that lives in weights cannot be read, tested or corrected in an afternoon. So the model here is stock, with a cache; the rules are code; the corrections are eval cases; and the day the corrections outnumber the rules is the day ADR-009 gets revisited.

Editorial standard for every screen: no card, chart or animation goes in unless it says something a person needs; the operation’s identity is a palette and a register, never a mark, a photograph or a name; and nothing is written here that the public pages do not support, or it is labeled an assumption.

How AI was used to build this
  • Research first. Parallel agents read the public pages, transcripts and the job description as critics of the plan; one agent ranked the reasons the plan would be rejected. The plan changed because of that — twice.
  • Then code, with a person deciding. Every rule was written as a pure function with a test before any screen. The agent’s first outbox deadlocked, its first job ledger lied after a crash, its first detector sweep raised fourteen identical criticals. Each is recorded, with the fix, in the build ledger.
  • The assistant here is not the point of the build; the guardrails around it are. The eval set below runs the real pipeline and grades deterministically. Corrections from a thumbs-down become cases.
  • What a person still owns: every assumption, every decision record, what was cut, and the honesty copy on this page.

The full record is docs/AI_BUILD_LEDGER.md in the repository: what the agent wrote, what a person rejected, and why.

How to correct it

Every fact the rules stand on is cited to a public page; everything else is labeled hypothesis or assumption in docs/ASSUMPTIONS.md. The people who do the work can correct that file in an afternoon, and the code follows it, not the other way round. If the day-14 check is not how the barn sequences it, if the clearance window is wrong, if a lease fee is not what follows a heartbeat, if the sale office releases papers on a rule other than cleared funds — say so. That is the point of showing it.

No portal, login, admin page or customer record was accessed. Nothing here carries a real name, logo, photograph or brand mark.
